ENTERPRISE PROCESS INTELLIGENCE FRAMEWORK / EPIF

Know what to change.
Prove what it delivers.

Find the value before you fund the solution. EPIF connects diagnosed root cause, intervention order and Finance-defensible outcomes - from one material decision through sustained performance.

THE CENTRAL QUESTION

The problem comes
before the platform.

Organizations often fund automation and AI before they have defined which part of an operation is actually failing, why it fails or how its improvement will be measured. The result is activity without an auditable business case.

EPIF establishes the operating baseline, tests competing explanations, ranks interventions by recoverable value, risk and dependencies, and tracks whether the result holds.

Every recommendation traces backward to evidence and forward to an outcome.

ALACER MATRIX / EPIF

Complexity, made legible.

EPIF builds a line of evidence from the operating reality through to the result. Each intervention has a reason, a control, and a measurable business outcome.

INTERVENTION HIERARCHY

The best solution
may be less.

There is no prize for deploying technology where eliminating a step would work better. EPIF progresses from lower-complexity interventions to higher-complexity ones only when evidence supports the move.

EPIF MEETS AI DEPLOYMENT

A framework for the decision.
A control system for the AI.

EPIF determines whether AI should be used and where it creates value. Separate AI governance, security and model-risk controls determine how that capability can be deployed and monitored. The two must meet before scale.

DECIDE / EPIF

Map the workflow. Measure performance and cost. Eliminate waste. Select an AI use case only when it outperforms simpler options.

DESIGN / CONTROLS

Design →︎ Deliver

Specify data access, review authority, evaluation criteria, failure paths, vendor controls and deployment gates.

PROVE / FINANCE

Deliver →︎ Sustain

Monitor quality, drift, exceptions, adoption and realized net value against the agreed baseline.

AI is an intervention, not a default. Design the workflow, preserve human judgment, apply governance, and verify realized value in production. Explore AI strategy & delivery ↗︎

GOVERNED DECISION 01 / 07●   EPIF METHOD

THE QUESTION

What decision are we governing?

Clarify the material operating decision, the accountable sponsor, scope and the outcomes that matter before resources are mobilized.

WHAT WE ESTABLISH

The decision statement, objectives, boundaries and ownership.

THE GATE

Sponsor agreement on the specific decision and required evidence.

THE FINANCE TEST

A value case

COMMON QUESTIONS

EPIF, answered.

The questions executives, Finance and Audit ask before an assessment begins, and the ones that follow once they have seen the first result.

EPIF, the Enterprise Process Intelligence Framework, is the proprietary method behind every Alacer Matrix engagement. It is a governed line of sight from operating evidence to sustained value: establish what the work actually costs and what is causing it, sequence the interventions so the least-risk change comes first, and quantify the result against a baseline agreed with Finance before the work starts.

Three kinds. Operating results that are measured in the business’s own units: cycle time, touch time, first-time-right quality, cost per completed outcome and control effectiveness, reported against the agreed baseline. Documented engagements include a 50% shorter global KYC review cycle, 67% fewer unproductive monitoring alerts, 85% of home equity requests decided in under five seconds and $36M of savings over three years in SAR operations. Structural results: a baseline Finance accepts, interventions made in the right order, controls preserved by design and an operating owner who keeps the gain. And a decision result: a defendable go, redesign or no-go on each technology and AI candidate before money is committed.

Discover, Model, Measure, Prioritize, Design, Deliver and Sustain. Each phase ends in an executive decision to proceed, narrow, return, pause or stop. The four public stages map onto them: Diagnose covers Discover, Model and Measure; Sequence covers Prioritize and Design; Deliver covers execution under control; and Prove covers Sustain.

A defended baseline stating what the operation costs, takes and produces today, with the source, period and confidence of every number. Ranked value at stake, with each opportunity sized and weighed against effort, risk and control burden. A sequenced build plan. And the AI candidates named, with what each one needs in place first.

An assessment is scoped to one value stream or a small set of them, and it runs in weeks rather than months because it works from the operation as it is: system data, a sample of real cases followed end to end, and time with the people who do the work. From the client it needs a sponsor who owns the decision, access to process owners and system extracts, and a Finance partner who will agree the baseline. Enterprise programs are built from a first assessment, not instead of one.

EPIF works through six intervention levels in order: eliminate, simplify, standardize, integrate, automate, then AI. Most recoverable value sits before the technology. AI is opened once the process, data, controls, accountability and fallback exist, which is also what a supervisor will ask to see. Automating an unstandardized process makes the rework faster, not smaller.

Lean and Six Sigma are improvement toolkits. EPIF is a governed decision path that uses those tools where they fit. Every recommendation traces backward to a diagnosed cause and forward to a measured result, and the baseline and attribution method are agreed with Finance before work begins, so the value claim survives challenge from Finance, Risk and Audit.

It sits above them rather than beside them. EPIF decides what to change and in what order; the existing PMO, platforms and vendors deliver much of the change. Incumbent systems are usually part of the answer, because integration and configuration rank ahead of replacement when the evidence is honest about cost and risk. For AI, EPIF hands the operating decision and value case to the institution’s existing model-risk and AI-governance processes rather than duplicating them.

Yes. An enterprise deployment establishes EPIF as the standing method for deciding, sequencing and proving change: a portfolio-level baseline across functions, one intervention pipeline ranked by value and risk, a shared measurement standard agreed with Finance, and a single route by which automation and AI candidates earn funding. It is sequenced from a first value stream so the method proves itself before it scales, and it is run with an operating owner, a program office and the control functions in the room. Alacer Matrix provides the method, the practitioners and the delivery capacity; the institution owns the result.

Yes. EPIF practitioner training is designed for the teams who will carry the method after we leave: transformation and operational excellence groups, operations leaders, risk and compliance, and the Finance partners who sign off on value. It is taught on a live value stream rather than in a classroom alone, with our practitioners leading the first assessment and the client team leading the next under review. The training carries the working toolkit: baseline templates, the intervention ranking model, the measurement and attribution plan, and the governance gates. The aim is that the institution owns the method, not a dependency on us.

Alacer Matrix certifies EPIF practitioners who complete the training and lead an assessment under our review, and recognizes institutions that have adopted EPIF as their change standard. Certification tells Finance, Audit and an examiner that the method was applied as designed: the baseline was built to the standard, the interventions were sequenced by evidence and the result was measured the agreed way. Certified practitioners also get continued access to method updates and the practitioner network. Ask us about the current program and the path for your team.

Finance does, before the work starts. The baseline, the attribution method and the realization plan are agreed first, so the result is reported in the same units and against the same scope as the starting point. Recovered capacity, avoided future cost and reduced spending are reported separately, because they are different benefits and management needs to know which one is being delivered. Quality, service and control measures sit beside the cost figures so a cheaper process that weakens control cannot be reported as a success.

Favorably, because the evidence they ask for is produced as a by-product of the method rather than assembled afterwards. Every change traces to a diagnosed cause; mandatory controls are preserved by design, and removing or changing a control carries its own assessment and approval. For AI, the deployment gates align with supervisory expectations for model risk and with the NIST AI Risk Management Framework: inventory and risk classification, independent challenge, explicit human authority and production monitoring with trigger-based revalidation.

The Sustain decision hands the redesigned process to an operating owner with the measures built into the management system, so the baseline keeps being reported after the project team leaves. Triggers are set for revalidation when volume, risk or regulation changes. Where clients want it, Alacer Matrix provides retained review, specialist capacity for critical operations, and practitioner support for the next value stream. The test of the engagement is that the value holds a year later, not that it was reported at go-live.

Banks, investment banks, insurers, wealth managers, mortgage and consumer lenders, and payments and technology firms operating under regulatory supervision, where a transformation decision has to be defensible to Finance, Risk, Audit and an examiner. Within those institutions it serves the executive who owns the outcome, the operations leader who owns the work, the Finance partner who owns the number and the risk and compliance leaders who own the controls.

With one conversation about one value stream where the operating pressure is highest: an onboarding queue, an investigation backlog, a lending decision that takes weeks, a cost program that has to explain what work will change. From that we scope an EPIF assessment, or an EPIF AI Value and Readiness Assessment where the question is an AI investment. The assessment ends in a decision you can defend, and it is also the first step of any training, certification or enterprise deployment.
